How to Decide Between Repairing and Replacing Your HVAC System

A working framework for Palouse homeowners: use the age × repair-cost rule, then weigh efficiency losses, refrigerant type, and what you actually plan to do with the house.

If the repair quote is more than half the cost of a new system, or the unit is past 12–15 years old and using R-22 refrigerant, replacement almost always wins. Everything else is a judgment call — and it depends on how long you plan to stay in the house and how many failed parts you've already paid for.

What does the repair-vs-replace decision actually come down to?

Two numbers do most of the work: the age of the equipment and the cost of the current repair. HVAC manufacturers rate residential furnaces and air conditioners for roughly 15–20 years of service in a normal climate. On the Palouse, systems in older farmhouses tend to run harder than that number suggests because they're heating or cooling to a bigger delta.

The old rule of thumb — multiply the age of the unit by the repair cost, and if the result is over $5,000, replace it — still holds up. A 14-year-old furnace that needs an $800 blower motor is a repair. A 16-year-old AC that needs an $1,800 compressor and a coil is a replacement conversation.

When does repair still make sense?

Repair is usually the right call in a few concrete situations we see almost every week:

  • The unit is under 10 years old, still on R-410A (or newer), and the failed part is a single non-catastrophic component — a capacitor, a blower motor, an igniter.
  • The repair is under 30% of a replacement quote, and you plan to stay in the house at least three more winters.
  • It's a shoulder-season failure and the rest of the system is healthy — meaning we can fix it once and get back to a maintenance cadence.
  • The equipment is a matched, correctly-sized system that a previous contractor installed well. Fighting an oversized furnace with more repairs isn't cheap; oversized systems short-cycle themselves to death.

Where do people get burned?

The biggest mistake we see is the "just one more repair" pattern. A homeowner spends $600 in April, $900 in July, and $1,200 in November — and by the following spring the compressor's dead and they've paid for a new system's down payment in patchwork. If you've had two significant repairs on the same unit in the last two years, the third one is almost never worth it.

The second mistake is chasing efficiency ratings without doing a load calculation. A 96% AFUE furnace paired with a house that was sized for 80% and has never had its ductwork revisited will not deliver the savings the sticker promises. Replacement is a good time to also fix duct leaks, insulation gaps, and thermostat placement.

How old is 'too old' for a Palouse furnace or AC?

Most residential systems on the Palouse show real fatigue at 12–15 years, and 18+ is borderline lucky. Cold snaps and hard summer runtimes accelerate wear. If your system is past 12 and staring down a $1,500+ repair, get a replacement quote alongside the repair quote before deciding — you want the numbers side-by-side, not sequential.

Does refrigerant type actually matter for the decision?

Yes. R-22 (used in most systems installed before 2010) is no longer produced, and what's left on the market is expensive. A refrigerant leak on an R-22 system usually costs more to recharge than the repair itself is worth. If your AC is R-22 and leaking, replacement is almost always the answer, not another top-off.

Can I just replace the outdoor unit and keep my furnace?

Sometimes, but not as often as homeowners hope. Modern AC condensers are designed to run with matched indoor coils, and mismatched systems lose efficiency, void warranties, and often fail early.
